Summary

  • loadCredentials() no longer silently resets ~/.silverfin/config.json to {} on any read/parse/shape failure and continues as if nothing happened — it now logs the failure via errorUtils.credentialsFileNotLoaded and falls back to {} in memory only so unrelated commands (e.g. --help) keep working.
  • saveCredentials() refuses to persist if the last load failed, since that write is the actual moment a corrupted/unreadable config would permanently discard every firm's stored tokens.
  • Also catches valid-but-wrong-shaped JSON (null, an array, a number) that previously slipped past JSON.parse and crashed later in #checkDefaultValues().
  • Adds a regression test proving an unrecognized per-firm field (e.g. a future flag) survives a storeNewTokenPair → saveCredentials → loadCredentials round trip.
  • Error reporting goes through three new named errorUtils functions rather than inline consola.error/process.exit, per this repo's error-handling convention for lib/api/.
  • CHANGELOG entry + version bump to 1.59.1.

This is CI auth plan step #7 (silverfin/bso_github_actions internal plan) — the round-trip guarantee is a prerequisite for later seeding a per-firm auto-renew flag into CONFIG_JSON.

Test plan

  • npx jest — 765/765 passing
  • npx eslint . — clean
  • New round-trip test verified non-vacuous (temporarily broke the merge-not-replace behavior, watched it fail, reverted)
  • New "missing return after guard" test verified non-vacuous the same way

…o {}

A corrupt config.json silently became {} in memory, and the next
saveCredentials() call would then overwrite the real file with that
empty object, discarding every firm's tokens. loadCredentials() now
logs and exits instead.

Also adds a regression test proving a per-firm field the class
doesn't recognize survives a storeNewTokenPair -> saveCredentials ->
loadCredentials cycle, since a future field (e.g. an auto-renew flag)
depends on that guarantee.
…shape

A review (finder-correctness, finder-architecture-cli, finder-regression,
all independently) caught that exiting inside loadCredentials() killed
every CLI invocation on a corrupted config.json, not just credential-
dependent ones - bin/cli.js requires firmCredentials before Commander
even parses argv, so this broke plain --help too.

loadCredentials() now falls back to {} in memory on any failure (read
error, invalid JSON, or valid JSON that isn't an object - closing a
separate crash finder-edgecases confirmed via Object.hasOwn(null, ...))
so unrelated commands keep working, exactly like before this fix
existed. saveCredentials() now refuses to persist if the last load
failed, since that write is the actual point where corruption would
become permanent.

Also fixes the misleading `@throws {Error}` JSDoc (process.exit()
doesn't throw a catchable error) and adds the missing `return` after
process.exit(1) so the guard doesn't depend on process.exit() actually
halting - four finders converged on that same gap in the old location.

Bumps to 1.59.1 with a CHANGELOG entry per repo convention.
…cess.exit

lib/api/ must return or throw, never exit (per the handling-errors skill) -
the constructor runs at require-time, and lib/utils/*'s existing exits are
the pattern this file was told to move away from, not copy. Moves the new
process.exit(1) calls (both the load-failure one and, on inspection, the
missing-return one that would have reintroduced itself in the new save-time
location) into two new named errorUtils functions plus a third for the
already-existing write-failure branch this method's rewrite touched anyway.

saveCredentials() now returns true/false instead of exiting; none of its
callers checked its return value before, so this is safe. Adds tests for
the three new errorUtils functions and updates tests/TESTS.md per the
writing-tests skill's catalogue requirement.

Reject malformed nested credential data during load.

If defaultFirmIDs, partnerCredentials, or a per-firm record is null, an array, or a scalar, validate it before assigning this.data = parsed. #checkDefaultValues() only adds missing fields. Invalid values can reach getDefaultFirmId(), storePartnerApiKey(), or listAuthorizedFirms(), which may process them or throw. #loadFailed remains false, so saveCredentials() may persist the malformed state.

Preserve unknown fields in valid per-firm objects. Add regression tests for malformed nested values.

…esult

CodeRabbit's storePartnerApiKey fix only reached one layer up. Five
independently-blind /review-pr finders (edgecases, security, correctness,
cli-conventions, error-handling, architecture-cli) converged on the same
gap in the firm-token path specifically, at Major-to-Critical severity:
storeNewTokenPair() (and storeFirmName/setDefaultFirmId/setHost) discarded
saveCredentials()'s new true/false result, and every caller up the chain -
silverfinAuthorizer.js's refreshFirm/authorizeFirm/refreshPartner,
axiosFactory.js's automatic 401-refresh interceptors, bin/cli.js's
--set-firm/--set-host - kept reporting success regardless. That's the
exact scenario this PR's own CHANGELOG entry claims to fix: a corrupted
config.json blocking the write, with nothing telling the user their
refreshed tokens were never persisted.

Found and fixed in the same pass: setDefaultFirmId crashed outright
(TypeError) after a failed load, because #failLoad's `{}` fallback
lacked `defaultFirmIDs`, which every per-firm write assumes exists.

lib/api/silverfinAuthorizer.js and lib/api/axiosFactory.js already rely
on process.exit() directly throughout (a named legacy pattern - #2 in
handling-errors/legacy-patterns.md); this reuses that exact same
mechanism for the new failure rather than introducing an inconsistent
throw-vs-exit split within methods that already exit everywhere else.
Moved each new check outside its method's own try/catch so a
test-mocked process.exit() (which throws, to make it observable) isn't
silently re-caught by that same method's request-error handler.

bin/cli.js's --set-firm/--set-host branches have no existing test
coverage (the root cli.test.js harness spawns real subprocesses against
the real ~/.silverfin/config.json, the wrong tool to extend here) - fixed
to match the working --refresh-token/--refresh-partner-token pattern
immediately below them, flagged as an untested gap rather than silently
left uncovered.

Follow-up round: 6 of 7 `/review-pr` finders independently converged on a gap in the storePartnerApiKey fix above — it only propagated one layer up. `storeNewTokenPair` (and `storeFirmName`/`setDefaultFirmId`/`setHost`) still discarded `saveCredentials()`'s new true/false result, and every caller up the chain (`silverfinAuthorizer.js`, `axiosFactory.js`'s 401-refresh interceptors, `bin/cli.js`'s `--set-firm`/`--set-host`) kept reporting success regardless — the exact scenario this PR's own CHANGELOG claims to fix.

Fixed in ef29f31, propagated end-to-end. Also found and fixed in the same pass: `setDefaultFirmId` crashed outright (TypeError) after a failed load, since `#failLoad`'s `{}` fallback lacked `defaultFirmIDs`.

Validate defaultFirmIDs before using it.

When loadCredentials() parses {"defaultFirmIDs":null}, the root check accepts it and #checkDefaultValues() preserves null. A later setDefaultFirmId() call then throws on indexed assignment. Treat an invalid defaultFirmIDs value as a failed load or normalize it to {}, and add a regression test.

Comment thread bin/cli.js
A dry-run /review-pr on the current PR state (run outside this worktree,
so without its local learnings) surfaced several findings. Verified each
against the real code before acting; here's what was real and fixed:

- index.js's updateFirmName ignored storeFirmName()'s new return value
  (a caller I missed - only grepped lib/ and bin/ earlier, not index.js).
4 finders converged on this independently.
- None of --authorize-partner, --set-firm, --set-host, --update-name
actually exited non-zero on a blocked save - they only skipped the
success message, so a script checking the exit code would see success
regardless. Added process.exit(1) on the failure branch in bin/cli.js,
matching the boundary-layer convention already used elsewhere in this
  file.
- defaultFirmIDs: null and partnerCredentials: null (present but
  wrong-shaped, e.g. a hand-edited config) crashed setDefaultFirmId and
  storePartnerApiKey respectively - #checkDefaultValues()'s own
Object.hasOwn check only verified presence, not shape. Confirmed
directly (both throw before this fix, verified via a throwing
process.exit spy so the test can't actually kill the runner).
- Real security bug, found via direct verification rather than trusting
the finding at face value: on this repo's Node version, JSON.parse's
own error message embeds a short snippet of the invalid input - and
that input is the credentials file's raw content. A corrupted
config.json could leak a token fragment into the default-visible
consola.error output. Fixed by dropping err.message from the
user-facing string; consola.debug(err) still carries it for -v, per
  the existing repo convention.

Confirmed as correctly-scoped, not acted on: the "no fs in lib/api/"
architectural note (pre-existing, already deferred) and the empty-file
"fails closed forever" observation (that's this PR's own by-design
behavior, not a bug).

Second follow-up: a dry-run `/review-pr` against the pushed PR (from outside this worktree, so without its local learnings) surfaced a few more findings. Verified each independently before acting — fixed in 35d0adf:

  • `index.js`'s `updateFirmName` also ignored `storeFirmName()`'s result (missed earlier — only grepped `lib/`/`bin/`, not `index.js`)
  • `--authorize-partner`/`--set-firm`/`--set-host`/`--update-name` skipped the success message on a blocked save but still exited 0 — added `process.exit(1)` on that path
  • `defaultFirmIDs: null` / `partnerCredentials: null` (present but wrong-shaped) crashed `setDefaultFirmId`/`storePartnerApiKey` — `Object.hasOwn` alone doesn't catch a present-but-malformed value
  • A real one found via direct verification, not just trusting the report: on this Node version `JSON.parse`'s error message embeds a snippet of the invalid input — and that input is the credentials file's raw content, so a corrupted config could leak a token fragment into logs. Fixed by dropping `err.message` from the user-facing string.

The "no fs in lib/api/" note and the empty-file fail-closed behavior are confirmed as correctly out of scope (pre-existing / by-design respectively) — not acted on.

…te time

A second dry-run /review-pr against the pushed PR found the partnerCredentials
shape fix only covered the write path (storePartnerApiKey) - a loaded config
with "partnerCredentials": null still crashed the read paths (getPartnerCredentials,
listAuthorizedPartners), e.g. via `config --list-all`. Verified directly:
Object.hasOwn(null, ...) and Object.keys(null) both throw. 4 finders converged.

A second, related finding (2 finders, Minor): #checkDefaultValues() only ever
ran once, from the constructor - a later loadCredentials() call (this file's own
tests already exercise this) skipped it entirely, so a config hand-edited
between two loads could pass the initial checks and still crash later.

Fixed both together: moved #checkDefaultValues() into loadCredentials() itself
(runs after every successful parse, not just the first), removed the now-
redundant constructor call, and extended it to normalize partnerCredentials
the same way it already normalized defaultFirmIDs. Extracted the repeated
shape check (typeof/null/Array.isArray) into a single #isPlainObject helper
used by loadCredentials(), #checkDefaultValues(), and storePartnerApiKey's own
guard, rather than three separate inline copies of the same condition.

Contributor Author

Third follow-up (dry-run `/review-pr` #2 from you): both net-new findings verified and real, fixed in 770be7d + 922c1ed:

  • `partnerCredentials: null` still crashed the read paths (`getPartnerCredentials`, `listAuthorizedPartners`) even on a successfully loaded config — the earlier fix only covered the write path (`storePartnerApiKey`'s own guard). Confirmed directly: `Object.hasOwn(null, ...)` and `Object.keys(null)` both throw.
  • `#checkDefaultValues()` only ever ran once, from the constructor — a later `loadCredentials()` call skipped shape repair entirely.

Fixed both at the root: moved `#checkDefaultValues()` into `loadCredentials()` itself (runs on every successful load, not just the first), extended it to normalize `partnerCredentials` the same way it already normalized `defaultFirmIDs`, and extracted the shape check that had been copy-pasted three times into one `#isPlainObject()` helper. Also replied `Stale` on the credential-persistence-exit-code thread — confirmed fixed.

781/781 tests pass.

Comment thread lib/api/firmCredentials.js Outdated
CodeRabbit's new comment on the previous fix (3935034668) was right:
#checkDefaultValues() normalized a null partnerCredentials *container*
but not a null *entry* inside an otherwise-valid one (partnerCredentials:
{"1": null} still crashed listAuthorizedPartners at .name). The same gap
exists one level up for per-firm records (a null firm entry crashes
listAuthorizedFirms at .firmName). Verified both directly before fixing.

Extracted a #dropMalformedEntries(container, exceptKeys) helper and use it
for both: partner records inside partnerCredentials, and firm records at
the top level of `data`. A dropped (malformed) entry now correctly reads
as "not authorized" through the existing Object.hasOwn-based checks,
rather than crashing or (for getPartnerCredentials, where `{...null}`
doesn't throw) silently returning a record with no token.

Writing the top-level test for this surfaced an unrelated, pre-existing
bug: listAuthorizedFirms()'s own filter excluded "defaultFirmIDs" and
"partnerCredentials" but never "host", so a perfectly valid config has
always leaked ["host", undefined] into `config --list-all`'s firm list -
confirmed present on origin/main, unrelated to any of this PR's
corruption-handling work. Fixed in the same commit since it's one line
and directly adjacent; extracted the three reserved top-level keys into
one #RESERVED_DATA_KEYS field shared by listAuthorizedFirms() and
#checkDefaultValues() so the two can't drift apart the way this one did.

Fourth follow-up: CodeRabbit's new comment on the previous fix was right — `#checkDefaultValues()` normalized the `partnerCredentials` container but not individual malformed entries inside it, and the same gap existed one level up for per-firm records. Both confirmed directly and fixed in 65f0699.

Incidentally found while writing the test for this (unrelated to malformed data): `listAuthorizedFirms()`'s filter never excluded `"host"`, so a perfectly valid config has always leaked `["host", undefined]` into `config --list-all`'s output — confirmed present on `origin/main`, predates this PR entirely. Fixed in the same commit since it's one line and directly adjacent; extracted the reserved-keys list into one shared field so it can't drift apart from `#checkDefaultValues()`'s own list again.

784/784 tests pass.

…g advice

A dry run against the pushed PR found the entry-sanitization fix (770be7d)
had overreached: #dropMalformedEntries deleted ANY top-level value that
wasn't a plain object, not just the null values that actually crash the
read paths. That silently discarded a legitimate future top-level field on
every load - directly contradicting this same PR's own round-trip
guarantee (step #7's whole point). Verified: only `null` actually crashes
`.firmName`/`.name` access; every other scalar/array type just reads back
undefined without throwing. Narrowed the helper (renamed
#dropMalformedEntries -> #dropNullEntries) to only drop null, for both
partner records and top-level firm records. Added a regression test
proving an unrecognized top-level field now survives a load.

Also confirmed and fixed, each with its own test:
- #checkDefaultValues()'s `host` check was presence-only, so `"host":
null` (present but wrong-shaped) survived into getHost() - same
Object.hasOwn gap already fixed for defaultFirmIDs/partnerCredentials,
just missed for this third field.
- #failLoad() defaulted host to SF_DEFAULT_HOST (the live production URL)
on any load failure, which would silently redirect a staging user's
session to production with no visible warning. Removed the default -
host is now left unset on a failed load, so getHost() returns undefined
and breaks loudly instead of silently working against the wrong
  environment.
- #getFirmName was the one remaining caller discarding storeFirmName's
boolean return - added the same debug-log-on-failure treatment already
used for this method's other silent-failure path (a failed HTTP fetch).
- errorUtils.js's "Fix or restore" advice on both credentials-file
messages didn't account for refresh-token rotation: if this run already
refreshed a firm's tokens before the write was refused, a restored
backup holds a token pair the server has already invalidated. Reworded
both messages to warn about this rather than presenting "restore" as a
  safe default.

Cosmetic, fixed in the same pass: a stale test-setup comment left over
from an earlier abandoned design (loadCredentials failing via
process.exit, before the fail-loud point moved to save-time), a JSDoc
comment stranded above the wrong method after an earlier reorder, and
tests/TESTS.md collapsing three separate it.each-generated test cases
into one unresolved-template row.

Fifth follow-up: all 6 findings verified and fixed (b393a0b). The most important one — the entry-sanitization fix from the previous round had overreached: it deleted ANY non-object top-level value, not just the null values that actually crash the read paths, silently discarding legitimate future fields on every load (the exact thing this PR's own round-trip guarantee exists to prevent). Confirmed empirically that only null crashes property access; narrowed the fix to that.

Also fixed: host: null surviving a normal load (presence-only check); #failLoad() silently defaulting a corrupted config's host to production (could redirect a staging user with no warning — now left unset, breaking loudly instead); #getFirmName still discarding storeFirmName's result; and errorUtils.js's "Fix or restore" advice not accounting for refresh-token rotation (a restored backup can hold an already-dead token). Plus a few cosmetic fixes (stale comment, stranded JSDoc, a collapsed TESTS.md row).

790/790 tests pass.

Verified and fixed six findings from a not-yet-posted /review-pr dry run:

1. storeNewTokenPair/storeFirmName used `this.data[firmId] || {}`, which only
   replaces a falsy existing value. A truthy scalar entry (e.g. a hand-edited
"12345": "oops") throws "Cannot create property on string" under strict
mode on the very next line - right after a successful OAuth exchange, now
escaping past the try/catch these calls sit outside of. An array entry is
worse: the assignment doesn't throw, but JSON.stringify drops its non-index
properties, so the write "succeeds" while silently losing the tokens.
Fixed by checking shape before falling back, in both methods.

2. listAuthorizedFirms()'s filter excluded reserved keys by name only, not by
shape - so an unrecognized top-level field this same PR now deliberately
preserves (rather than deleting, per the last fix) displays as a firm with
no name in `config --list-all`. Added a shape check alongside the name
   check.

3. CHANGELOG.md's 1.59.1 entry didn't mention the two other user-facing
changes: the new non-zero exit codes on --set-firm/--set-host/--update-name/
authorize-partner, and --list-all no longer listing host as a firm. Added
both. Left the patch-vs-minor version question open - that's a release
   decision, not a code one.

4. getHost() returning undefined (this PR's own fix for not silently
defaulting to production on a failed load) doesn't actually fail loudly in
the one path that matters: authorizeFirm builds "undefined/f/<id>/oauth
/authorize" and opens it in a browser, and open()'s wait:false default
swallows any resulting failure - the user is left stuck at an auth-code
prompt with no indication anything is wrong. Added an explicit check right
there, matching this file's own exit-on-failure convention (refreshFirm/
refreshPartner are already safe: they check getTokenPair/getPartnerCredentials,
which exit first, before ever reaching getHost()).

5. #checkDefaultValues()'s host check replaced a present-but-invalid value
with the default silently - the same silent-write risk #failLoad three
lines up was specifically designed to avoid. Added a warning, but only
when the key was actually present with a bad value; a missing key (legacy
compatibility, an older config predating this field) stays silent.

6. errorUtils.js's "may have already rotated" warning claimed a refresh "this
run just performed" - true for the refresh paths, but this same message
fires for --set-firm/--set-host/authorize-partner too, none of which
   refresh anything. Generalized the wording.

Each verified with a failing test first. 797/797 pass, lint clean.

Sixth follow-up: all 6 findings verified and fixed (26d88bb).

  • The most important one: storeNewTokenPair/storeFirmName used this.data[firmId] || {}, which only replaces a falsy existing value — a truthy scalar entry (e.g. a hand-edited "12345": "oops") crashed the very next line under strict mode, right after a successful OAuth exchange. An array entry was worse: no crash, but JSON.stringify silently drops its data, so the write "succeeds" while losing the tokens. Fixed by checking shape before falling back.
  • listAuthorizedFirms() filtered reserved keys by name only, so an unrecognized top-level field this PR now deliberately preserves displayed as a nameless phantom firm in --list-all. Added a shape check.
  • getHost() returning undefined (this PR's own fix to avoid silently defaulting to production) doesn't actually fail loudly where it matters: authorizeFirm opened a browser to a broken URL with the failure swallowed. Added an explicit check there — the refresh paths were already safe since they exit on a missing token/partner check before ever reaching getHost().
  • #checkDefaultValues() silently replaced a present invalid host with the default (the same silent-write risk this PR's #failLoad fix was designed to avoid). Added a warning — but only when the key was actually present with a bad value, not when it's simply missing (legacy compatibility).
  • CHANGELOG's 1.59.1 entry was missing the exit-code and --list-all changes. Added both. Left the patch-vs-minor version question open for you — that's a release decision.
  • errorUtils.js's rotation warning claimed "the refresh this run just performed", but the same message fires for --set-firm/--set-host/authorize-partner too, none of which refresh anything. Generalized the wording.

797/797 tests pass, each fix verified with a failing test first.

…n't scatter them

A third dry-run /review-pr pass made an important structural observation: the
same class of bug (a malformed/absent value reaching code that assumes a
specific shape) had now been "fixed" three times running, each time by
patching one more call site - host handling in round 5, entry shape in
round 6, and this round found 4+ more unguarded read paths plus 5 of 6
getHost() callers still unprotected. Patching call sites doesn't converge;
centralizing the guard does.

Two structural changes instead of more call-site patches:

1. getHost() now guards itself (reports via a new errorUtils.noHostConfigured
and exits) instead of returning undefined and expecting each of its ~8
callers across 3 files to check. Removed the one-off check this same PR
had added to authorizeFirm last round - redundant now, and was only ever
   covering 1 of the 6 real call sites (axiosFactory.js's 3, silverfinAuthorizer.js's
3), confirmed by grepping every getHost() call site in the codebase.

2. Added #getRecord(container, key): a single "is this actually a plain-object
record, not null/missing/wrong-shaped" accessor, and rewired getTokenPair,
   getFirmName, getPartnerCredentials, listAuthorizedFirms, and
listAuthorizedPartners to all go through it. Closes two concrete bugs this
surfaced: getTokenPair returned a malformed entry as-is (a caller could
send `Authorization: Bearer undefined`), and getPartnerCredentials spread
a malformed entry ({... "ab"} spreads by character index, silently
returning an object with no `token` instead of failing the auth check).

Also fixed, smaller items from the same pass, each with a test:
- CHANGELOG's exit-code bullet only named 4 of 8 affected commands (missing
authorize-firm, both --refresh-* flags, and the automatic 401 interceptor).
- The new "invalid host replaced" warning was an inline consola.warn instead
of going through errorUtils like every other credentials message in this
PR, and interpolated the invalid value unbounded - moved to a named
  errorUtils.invalidHostReplaced that truncates it.
- #createCredentialsFile silently swallowed a write failure with no trace at
all; added a debug log (the failure still surfaces properly one step later,
when the immediate reload also fails).
- The "does not silently switch a staging user to production" test never
controlled process.env.SF_HOST, so it could pass vacuously depending on
the runner's own shell - now explicitly cleared and restored.
- Stale JSDoc on #checkDefaultValues still described its pre-refactor
behavior ("create if missing" only, no mention of shape repair or entry
  dropping).
- storeFirmName's array-entry case was untested while storeNewTokenPair's
parallel case was - added the missing test.

804/804 tests pass, lint clean.

Seventh follow-up — this one's structural, not just another fix.

Your report's core observation was right and worth acting on directly: three rounds running, the same class of bug ("a value can reach code that assumes a specific shape") kept recurring because each fix patched the one call site the failing test happened to exercise, not the source. Concretely: only 1 of `getHost()`'s 8 real call sites (grepped across the whole codebase) had a guard; `getTokenPair`/`getPartnerCredentials`/`listAuthorizedFirms`/`listAuthorizedPartners` each independently re-derived "is this record usable" with different bugs in each.

Fixed at the source instead of patching more call sites (8c5ab4e):

  • `getHost()` now guards itself — reports via a new `errorUtils.noHostConfigured` and exits, instead of returning `undefined` and trusting 8 call sites across 3 files to check. Removed the one-off check I'd added to `authorizeFirm` last round (redundant now, and was only ever covering 1 of 6 real call sites).
  • One shared `#getRecord(container, key)` accessor, now used by all five per-firm/per-partner read methods. Closes two concrete bugs this surfaced: `getTokenPair` returning a malformed entry as-is (risking `Authorization: Bearer undefined`), and `getPartnerCredentials` spreading a malformed entry (`{... "ab"}` spreads by character index, silently returning an object with no `token`).

Also fixed, smaller: CHANGELOG's exit-code bullet was still missing 4 of 8 affected commands; the new host-invalid warning was inline instead of routed through `errorUtils` and interpolated the value unbounded; `#createCredentialsFile` silently swallowed a write failure with zero trace; the staging-host test never controlled `SF_HOST` so it could pass vacuously; two stale JSDoc blocks; a missing test for `storeFirmName`'s array-entry case.

804/804 tests pass, lint clean.

Parking this PR

A second look at the CI auth root-cause doc changed the verdict on this one. Two things settled it:

  1. The failure mode this PR defends against was specifically investigated and not found. Across 36 incidents in 14 months, every one was the revoke-on-use/concurrency class — cancelled refresher jobs corrupting the secret was checked and refuted (all cancellations happen while still queued, zero steps run). Not one incident was config-file corruption.
  2. The requirement that drove this PR conflated two different things. The actual, documented requirement was "unknown fields must round-trip through save/load." The "loadCredentials must fail loudly instead of resetting to {}" half was an observation made while reading the code, not a measured incident — it then got promoted into this PR's headline and grew into ~250 lines of production code defending against a risk with no evidence behind it.

What's shipping instead, split into two small, easily reviewable PRs:

Closing, not deleting — this branch is fully tested and stays revivable if a real corruption incident ever shows up. Not merging it now.
